You can do that with reshacker... http://angusj.com/resourcehacker/ I replace the icon in the exe with my own using that tool. However on your local machine you will need to rebuild the icon cache to see it. Or just move it to another folder. Everyone you send the exe to will see the new icon from the get go. If you get an error after changing the icon on the bot its mostly likely because you saved the file as a different name then what it was originally. It has to be the same name. Internal Name, Original Filename, etc...
